Why a needs analysis?

Training given without analysis often stops at participant satisfaction and never turns into behavior. A needs analysis ties training to business goals and directs resources to where the real gap is.

International standards & frameworks

Our approach is grounded in accepted international standards. We run the four-step training cycle — determine the need, design, deliver, evaluate — in an evidence-based way:

ISO 10015:2019 — the training management standard

ISO 10015 is the international guideline for competence management and people development (the 2019 edition revises the 1999 one). It treats training as a four-step cycle: determining needs, designing and planning, delivering, and evaluating effectiveness. Needs are defined at the organizational, team and individual levels, as the gap between the knowledge and skills a role requires and the current situation. The standard applies to organizations of any type and size, turning training from a cost item into a planned, measured investment.

ADDIE model — the backbone of design

ADDIE is the most widely used instructional-design framework: Analyze, Design, Develop, Implement and Evaluate. A training needs analysis is exactly the first, 'Analyze' step, where the audience, current competency, learning objectives and constraints are clarified. When the analysis is done well, every later step — content design, material development, classroom/workshop delivery and measurement — rests on a solid base. A flawed analysis wastes even the best training.

Competency gap analysis — measuring with data

A competency gap is the difference between the level a role requires and the employee's current level. We measure it with data, not assumptions: a competency matrix, performance indicators, field observation, manager interviews and TalentFit measurements (personality, cognitive ability, situational judgment). Combining quantitative (survey, test, metric) and qualitative (interview, focus group) methods, we produce a prioritized, targeted development picture for each role and person. Training is then planned to the real gap, not 'one size fits all'.

Kirkpatrick + Phillips ROI — evaluating impact

Training is not an event but an investment whose result is measured. The Kirkpatrick model evaluates impact at four levels: 1) Reaction (participant satisfaction), 2) Learning (knowledge/skill gained), 3) Behavior (transfer of learning to the job), 4) Results (impact on business indicators: scrap, productivity, turnover, etc.). The Phillips model adds a fifth level: Return on Investment (ROI) — net program benefit over cost. We plan evaluation from the start, deciding what to measure at which level together with the training design.

Analysis at three levels (ISO 10015)

Organizational level

Analysis starts with the organization itself: strategy, growth and transformation plans, performance targets, cultural priorities and regulatory/standard changes. This level answers 'which competencies will we need in the future?' and aligns training with business goals. For example, entering a new market, a digital transformation or IATF/ISO certification reshapes all development priorities.

Job / task level

The competencies a role requires are compared with how the work is actually performed. The job is broken down into tasks, responsibilities and standards, and the knowledge, skills and behaviors needed to perform it are defined. The gap between the practice observed on the ground and the expected standard clarifies the training need for that role. This level ties training to the concrete job and measurable output.

Individual level

Finally, each employee is assessed against the competency their role requires: current level, areas of difficulty, changing responsibilities and career goals. The individual competency gap is identified here and the development plan is personalized. Measurement tools such as TalentFit provide objective data at this level; the result is not a label but a person-specific, development-focused roadmap.

The Grupas approach

We track impact across Kirkpatrick's four levels: reaction (satisfaction), learning (knowledge/skill gained), behavior (transfer to the job) and results (business indicators). With Phillips ROI we add a fifth level, calculating the return on the investment. Training is not an event but a measured investment.
